SDR to AE Handoff: Stop Losing Deals Between the Booked Meeting and Discovery

Your outbound engine worked: the prospect replied, the meeting is on the calendar. Then the deal quietly dies — the AE shows up cold, re-asks questions the prospect already answered, and the buyer concludes your company doesn’t talk to itself. The SDR to AE handoff is the least glamorous stage of the outbound funnel and one of the leakiest. Fixing it is usually worth more pipeline than another 10,000 sends. Here’s a handoff process that keeps hard-won meetings alive.

Why Deals Die in the Handoff

  • Context evaporates. The SDR knows why the prospect replied, what pain they mentioned, and what they were promised. If that lives only in the SDR’s head, the AE starts from zero.
  • The promise shifts. The prospect agreed to “a quick look at how we cut list-building time.” The AE opens with a 12-slide company overview. Mismatch kills trust in the first five minutes.
  • Time lag. Every day between the booking and the meeting cools interest. Slow scheduling and no confirmation touches turn interested prospects into meeting no-shows.
  • Nobody owns the gap. The SDR was paid for the booking; the AE hasn’t accepted it yet. Between those two moments, the deal belongs to no one.

What a Complete Handoff Contains

Standardize a handoff record — a CRM field set or a pinned note — that the SDR fills before the meeting is considered booked. Minimum fields:

  1. Source and thread. Which campaign, which channel, and a link to the full email or LinkedIn thread — not a summary, the actual thread.
  2. The trigger. What made the prospect reply now: pain mentioned, event, timing. Quote their exact words where possible.
  3. The promise. Exactly what the prospect was told the meeting would cover, and how long it would take.
  4. Firmographics and role. Company size, industry, the prospect’s authority, and anyone else they mentioned in the buying decision.
  5. Objections already raised. Anything the prospect pushed back on during the reply exchange, so the AE doesn’t reopen settled questions.

The Handoff Process, Step by Step

  1. Book directly into the AE’s calendar. No “I’ll check availability and get back to you.” Every extra scheduling round-trip costs show-rate.
  2. SDR completes the handoff record within an hour of the booking, while context is fresh.
  3. AE accepts the meeting explicitly — an acceptance step in your CRM or Slack — which transfers ownership. Silence is not acceptance.
  4. SDR sends a warm intro connecting prospect and AE by name in the same thread the prospect already knows, restating the agenda and time.
  5. AE sends the confirmation touches (day-before and morning-of) and opens the call by referencing the original thread: “You mentioned your list bounce rates were creeping up — let’s start there.”
  6. SDR stays cc’d until discovery happens. If the prospect goes quiet, the SDR — the person the prospect actually knows — runs the revival sequence.

Set SLAs So the Gap Has an Owner

  • Meeting scheduled no more than 5 business days out whenever possible.
  • Handoff record completed within 1 hour of booking.
  • AE acceptance within 4 business hours.
  • No-show revival sequence starts within 24 hours, owned by the SDR.

Measure show rate and meeting-to-opportunity rate per AE and per SDR. If one SDR’s meetings convert at half the team average, it’s usually a qualification or expectation-setting problem you can coach — the same discipline that underpins good appointment setting.

Close the Loop Backwards

The handoff should flow in both directions. A 15-minute weekly sync where AEs tell SDRs which meetings were strong, which were mis-qualified, and what language resonated in discovery calls continuously sharpens targeting and messaging. Outbound teams that never hear what happened after the booking keep making the same mistakes at scale.

A booked meeting is not revenue — it’s a fragile agreement to spend 30 minutes with a stranger. Treat the handoff as part of the sale, and more of those agreements will turn into pipeline.
